How to choose the right NPQ

Choosing the right National Professional Qualification (NPQ) can feel like a significant decision in your leadership journey. With multiple pathways available, it's not always immediately obvious which qualification best matches your current role, aspirations and stage of development.

Three of the most popular NPQs for experienced leaders are the NPQ for Senior Leadership (NPQSL), the NPQ for Headship (NPQH) and the NPQ for Executive Leadership (NPQEL). While all three focus on developing leadership expertise, they are designed for different levels of responsibility and influence.

So how do you decide which one is right for you?

Start with the scope of your leadership

A useful way to think about the three qualifications is to consider the scale of your current role and the level at which you are making decisions.

NPQ for Senior Leadership (NPQSL)

The NPQSL is designed for leaders who have responsibility beyond their own classroom and are influencing teaching, curriculum, behaviour, professional development or wider school improvement.

Typical participants include:

  • Assistant heads
  • Heads of department
  • Heads of year
  • Inclusion leaders
  • Senior leaders with responsibility for a specific area of school improvement

At this stage, leaders are often balancing strategic thinking with operational delivery. They may be leading teams, managing change and contributing to whole-school priorities, while still developing their confidence as senior leaders.

If your focus is on strengthening your ability to lead teams, improve outcomes and contribute to school-wide improvement, NPQSL is often the best fit.

A good question to ask yourself: Am I leading a significant area of responsibility within a school, but not yet accountable for the overall performance and direction of the organisation? If the answer is yes, NPQSL is likely to provide the knowledge and tools you need.

When headship is on the horizon

NPQ for Headship (NPQH)

The NPQH is designed for leaders who are preparing for headship or are recently appointed heads.

Moving into headship represents a significant shift. The role requires leaders to think beyond individual improvement priorities and take responsibility for the overall success of the school.

This means leading across multiple areas simultaneously, including:

  • School culture
  • Teaching and learning
  • Curriculum
  • Staffing and professional development
  • Finance and resources
  • Governance and accountability

One of the biggest transitions aspiring heads face is moving from being an expert in a particular area to becoming accountable for the whole organisation. For example, an assistant head may have successfully led improvements in teaching and learning.

As a headteacher, however, they must balance educational priorities with budget decisions, recruitment challenges, safeguarding responsibilities and stakeholder relationships. The NPQH is designed to support leaders through that transition by helping them develop a more integrated understanding of school leadership.

A good question to ask yourself: Am I preparing to become a headteacher, or have I recently taken on headship responsibilities? If so, NPQH is likely to be the most relevant qualification.

Leading beyond a single school

NPQ for Executive Leadership (NPQEL)

The NPQEL is aimed at experienced school leaders operating at a system level.

Participants are often:

  • Executive headteachers
  • CEOs
  • Deputy CEOs
  • Trust leaders
  • Leaders with responsibility across multiple schools

The challenge at this level is fundamentally different from headship. Rather than leading one organisation, executive leaders must create the conditions for success across several schools or settings.

This involves developing leadership capacity in others, aligning strategy across organisations and making decisions that balance local context with wider trust priorities. For example, a headteacher may focus on improving outcomes within their own school. An executive leader may need to consider how to improve outcomes across a family of schools with very different strengths, challenges and communities.

The NPQEL explores issues such as organisational strategy, system leadership, governance, organisational culture and sustainable improvement at scale.

A good question to ask yourself: Am I responsible for influencing performance and strategy across multiple schools or organisations? If so, NPQEL is likely to be the most appropriate choice.

Looking beyond job titles

One of the most common misconceptions is that NPQ choice should be based solely on your job title. In reality, responsibilities often vary significantly between schools and trusts. For example:

  • An assistant head in one school may have a highly strategic, whole-school remit that aligns well with NPQSL.
  • A deputy head preparing for imminent headship may benefit most from NPQH.
  • A headteacher leading multiple schools may already be operating at a level where NPQEL is appropriate.

Instead of focusing only on your title, consider:

  • The scale of your responsibility
  • The decisions you are accountable for
  • The influence you have across teams, schools or organisations
  • The role you aspire to take on next

The best NPQ is the one that aligns with both your current context and your future ambitions.

Think about where you want to be in three to five years

NPQs are not simply about supporting your current role. They are also an investment in your future development. When deciding between qualifications, it can be helpful to ask:

  • What role am I aiming for next?
  • What leadership challenges am I likely to face in the coming years?
  • Which qualification will help me build the knowledge and confidence I need before I step into that role?

Many leaders find that an NPQ provides not only new knowledge but also the opportunity to reflect on their practice, learn from peers and develop a stronger understanding of evidence-informed leadership.

There is no single "best" NPQ

The most effective qualification is the one that meets you where you are and prepares you for what comes next. Whichever pathway you choose, the goal is the same: to develop the knowledge, expertise and leadership capacity needed to improve outcomes for pupils and build stronger schools.

The right NPQ should challenge your thinking, deepen your understanding of leadership and equip you for the next stage of your professional journey – this is exactly what we aim to do with our NPQ programmes at the NIoT.
